Case overview

In March 2024 Qatar Airways launched Sama 2.0, the world’s first AI-powered digital human cabin crew, developed with digital human specialist UneeQ. Sama gives passengers round-the-clock, emotion-aware and multilingual support in the Qatar Airways app, on its QVerse digital platform and on WhatsApp.

This case, written by Dr. Waldemar Pfoertsch, examines Sama 2.0 through the Performance Branding and Transformative Marketing framework of Kotler and Pfoertsch (2025). It shows how a single initiative can work at the same time as a service platform, a brand expression and a measurable competitive advantage.

The challenge

Qatar Airways, Emirates and Etihad Airways operate from hubs less than 600 kilometers apart and compete on a very similar promise of luxury, network breadth and service. Traditional levers such as cabin product, lounges and catering were giving diminishing returns because rivals matched each innovation quickly.

Qatar Airways’ marketing leadership saw an opening: to use AI not as a hidden operational tool, but as a visible, named and human brand asset that could carry the airline’s hospitality into every digital touchpoint.

The solution: Sama 2.0

Sama, meaning “sky” in Arabic, was designed as a full character rather than a chatbot with a face, with a backstory, a personality and a cultural identity rooted in Qatari hospitality. After a two-year partnership with UneeQ, Sama 2.0 added generative AI, emotion-aware responses and multi-channel access to the more limited Sama 1.0 of 2022.

  • Emotion-aware conversation that adapts its tone, more empathetic for complaints and more enthusiastic for trip planning.
  • Personalized travel curation and conversational booking across the app, QVerse and the website.
  • Holographic appearances at ITB Berlin 2024, ATM Dubai 2024 and the Paris Air Show 2025.
  • Continuous learning, so every interaction improves the next and the advantage compounds over time.

The framework: Performance Branding

The case evaluates Sama on three dimensions that must all succeed together:

Dimension The question it asks of Sama
Functional performance Does Sama resolve passenger queries reliably, at scale and in every language?
Experience performance Does talking to Sama feel warm and true to Qatar Airways’ service ethos?
Strategic performance Does Sama create an advantage and brand equity that competitors cannot quickly copy?

Transformative Marketing adds the human side: moving from transactions to relationships, personalization at scale, the brand as a living entity, and technology as an enabler of empathy rather than a replacement for it.

Questions the case raises

  • Build or buy: how much strategic risk comes with depending on a single technology partner for a brand-critical AI?
  • Measurement: which metrics should prove the value of a transformative brand investment?
  • Durability: how long does a first-mover advantage in AI last once rivals follow?
  • Authenticity: when AI can sound warm, is scaled empathy still empathy?

Learning objectives

  1. Apply the Performance Branding and Transformative Marketing framework to a real AI-driven brand deployment.
  2. Evaluate how digital human technology can serve functional, experiential and strategic brand goals at once.
  3. Analyze the trade-offs between innovation leadership, brand authenticity and operational risk.
  4. Assess the strengths and limits of common metrics for transformative marketing investments.
  5. Examine the ethical and competitive implications of replacing human touchpoints with AI.
